Crowdfunding has become the default launch path for small TTRPG publishers, and for good reason. It solves the chicken-and-egg problem of production costs — you need money to produce a quality book, and you need a quality book (or at least strong proof of concept) to justify asking for money. Crowdfunding lets your audience fund the production based on your pitch, your samples, and your track record, rather than requiring you to self-finance everything up front.
It's also more work than most first-time creators expect, and the work that matters most isn't always the work people focus on.
The single biggest predictor of crowdfunding success is the audience you have before you launch, not the campaign page itself. Backers come from somewhere. They're people who already know who you are, have seen samples of your work, and have some level of trust that what they're backing will actually deliver.
Building that audience happens in the months and years before your campaign, not in the weeks during it. Every piece of content you put out before you launch, blog posts, social media, free adventures, community engagement, is part of your campaign, even though it doesn't look like one.
This is also why a label's first product matters disproportionately. If your first release delivers, on time, at the quality you promised, the people who backed or bought it become the foundation of the audience for everything after. Trust compounds.
Stretch goals are exciting. They create momentum during a campaign, backers want to see the next goal hit, and that desire drives sharing and continued pledges. The temptation is to add ambitious stretch goals because they generate excitement.
Every stretch goal you announce is a commitment. If it gets funded, you have to deliver it, on a timeline that's now tied to a public promise made during a moment of campaign excitement, not careful planning.
Before you announce a stretch goal, ask: if every single backer pledges the minimum amount and this goal gets funded by a hair, can we actually deliver this on the timeline we're implying? If the answer is no, or even uncertain, the stretch goal needs more thought before it goes on the page.
The people who back a TTRPG crowdfunding campaign are, in a meaningful sense, early collaborators. They're putting money toward something that doesn't exist yet, based on trust in your vision and your ability to execute it. That's a different relationship than a customer buying a finished product off a shelf.
Treat it that way. Communicate during the production process, not constantly, but regularly enough that backers feel like they're part of something happening rather than waiting in a queue. When things take longer than expected, and in small-scale publishing, they often do, communicate that honestly rather than going quiet.
The Super Backers who fund a campaign at higher tiers are often the people most invested in your long-term success. They're frequently the people who become your community's most active members afterward, playtesters, advocates, repeat backers for future projects. The relationship you build during your first campaign with the people who believed in it before it existed is worth protecting carefully.
The funded campaign is the easy part. Production, fulfillment, and delivery, getting the actual books into actual hands, is where crowdfunding campaigns succeed or struggle, often invisibly to anyone outside the project.
Build your production timeline with real margins. Account for the fact that editing, art, layout, printing, and shipping all take longer than the optimistic version of the schedule, and that problems in any one of these stages cascade into the others. A campaign that delivers a few months late with clear communication throughout maintains trust. A campaign that goes silent and delivers a year late, even with a great final product, damages the relationship with backers that took years to build.
